Process-Led Execution for Complex Change and Growth
Driving real outcomes through process-first execution, clear delivery structure, and the right use of tech.

Problems We Help Solve
We work on projects where business intent needs to become daily practice. This could mean shifting work across borders, launching new systems or improving how teams operate. We guide leaders in spotting what’s slowing things down and build a practical way forward.
Transitions Without Proper Framework
- Business units are asked to shift work offshore, but there’s no common playbook
- Teams copy-paste existing ways of working, leading to confusion later
- Delivery expectations are not aligned across geographies
- Leadership lacks clear checkpoints to track readiness and progress
Broken Processes
- Process designs look clean but don’t translate into day-to-day work
- Teams keep adapting their own way of doing things
- Roles and handoffs are unclear once execution begins
- Local fixes keep replacing standard ways of working
Automation the Wrong Things
- Automation tools are in place, but routine manual steps continue
- Efforts target available data, not actual workload pain points
- Business users still rely on spreadsheets and manual tracking
- Tech teams and users have different views on what matters
Operations Running Without a Playbook
- Team leads manage tasks but not performance
- No standard review routines, metrics, or visual controls
- Managers rely on instinct, not structured data
- Operational gaps are spotted late, when things start piling up
Poor Business-Side Adoption
- Core systems like ERP or HRMS are being rolled out, but teams don’t know what changes for them
- Daily work routines and reviews aren’t mapped to system usage
- Business leaders unsure how to reinforce adoption post go-live
- Vendors and IT teams drive delivery, but no clear handover to operations
No two clients have the same setup. Even so, many share a familiar question:
“Why isn’t this working the way it should?”
At Exandor, we bring structure into that situation. We realign design, people and systems so your operations can run more smoothly.

How We Help
Exandor steps in when clarity or direction is missing.
We start by understanding what’s not working. Then we stay with it until progress is visible.
Rapid Assessment
Short, focused reviews to uncover what’s blocking progress. We go past surface issues to show where real gaps lie - whether in roles, priorities, or underused tools.
Process Optimisation
We work with your teams to adjust how the work runs. That means reducing steps, fixing overlaps, and aligning with what’s already in place.
Project Delivery
End-to-end guidance for key programmes like core systems, ERP, or performance systems. We help plan clearly, coordinate across teams, and keep responsibilities on track.
Interim Leadership
We take on leadership roles during transitions or when teams are short-staffed. This includes making key decisions, mentoring managers, and building systems that hold steady.
Strategic Advisory
We work with senior leaders on high-stakes choices and long-term plans. Our role is to bring fresh perspective and structure, so that intent turns into action.

Managing Offshore Operations
Mid-sized companies are expanding offshore delivery to stay efficient and stable. For offshore teams to succeed, they need more than people or tools. What matters is structure, early ownership and daily discipline from day one. Over the last 20 years, I’ve led six large-scale transitions across global firms. These have moved more than 3,000 FTEs from the US, UK and Australia to India, Sri Lanka, Poland and the Philippines.
Exandor brings this depth of experience to every engagement – using a proven in-house migration methodology, hands-on understanding of local regulations, infrastructure, and talent markets, and an unwavering focus on clarity and control from day one.
Select Case Studies
Different industries, different problems – but the same goal: Better Delivery.
Steering a Multi-Country Transition for a Global Financial Services Firm
A top financial services provider was shifting core operations from the US and UK to India and Sri Lanka. Vendors were already in place, but internal teams were stretched. They had no common structure for planning or coordination.
Exandor stepped in for a 10-month assignment to lead the full migration using our Transitions Framework, developed over several offshoring projects in the sector.
What We Did
- Planned the full migration across four regions and three vendors
- Built a clear business case to align stakeholders and secure approvals
- Designed a handover model, readiness checks, and comms tracker
- Set up daily routines with offshore teams to handle escalations and reporting
- Served as the single coordination point across business, ops, and vendors
“What we liked most was the clarity. Everyone knew what to expect, when, and from whom.”
– Global Head of Shared Services, Financial Services
Results
Migration plan was signed off across four countries within four weeks
Zero rollbacks or post-migration escalations
$2.8M annual savings via faster stabilisation and consolidation
Client adopted our Transitions Framework as their global standard
Streamlining Workflows for a Global Logistics Company
A global logistics firm had recurring problems in its order-to-bill process. Shipments got delayed. Invoices were disputed. Teams across countries were chasing updates. The Global Process Owner needed clarity – without another expensive tech rollout.
Exandor took up a 10-week assignment to study the full process, trace root causes, and build a better way of working across five countries.
What We Did
- Mapped current workflows across five global sites
- Ran direct walkthroughs with ops, finance, and support teams
- Flagged gaps that led to rework, revenue loss, and poor ownership
- Redesigned the process with simpler roles and cleaner handovers
- Co-deployed the model and built it into daily routines with site leads
“This was the first time someone laid it out end-to-end, showed us the real bottlenecks, and helped us fix it without adding more tech.”
– Global Process Owner, Order-to-Bill, Logistics Sector
Results
New process rolled out across five countries
Handover delays cut by 40% in six weeks
USD 300K in projected annual benefit
Steps built into trackers and monthly reviews
Prioritising the Right Automation for a Global Shared Services Centre
A global shared services centre had run several automation pilots in HR, finance, and admin. Some worked well. Others were quietly ignored by users.
With pressure building to approve the next big investment, the Shared Services Head needed to know what still ran manually and what was truly worth automating.
Exandor ran a 3-week Rapid Assessment to spot what worked, what didn’t, and where the next $1M of real automation value could come from.
What We Did
- Reviewed automation proposals across five functions covering 100 FTEs
- Narrowed focus to 15 pain areas based on workload and complaints
- Interviewed users, traced work manually – no tools needed
- Quantified hours spent on manual tasks
- Flagged two proposals with weak value to avoid wasteful spend
“This was the first time someone laid it out end-to-end, showed us the real bottlenecks, and helped us fix it without adding more tech.”
– Global Process Owner, Order-to-Bill, Logistics Sector
Results
Avoided $90K by cancelling two weak automation builds
Found 3,120 hours/year of manual effort with $40K value
Delivered a business-backed roadmap in 15 days
Introducing Operational Discipline to a Regional CRE Finance Ops Team
A global FMCG company’s Corporate Real Estate Finance Ops team was handling vendor payments and reporting across three countries. Work got done, but managers had no shared review routines, no system to track issues, and no way to measure team capacity. Local leads were solving problems their own way.
Exandor spent 8 weeks helping build a simple, scalable model that brought structure and predictability to all three hubs.
What We Did
- Mapped time use and team capacity across 3 countries
- Found routine gaps, reactive handling, and weak vendor follow-ups
- Co-created controls, trackers, and dashboards with each site
- Introduced weekly review rhythms with visuals and checklists
- Ran live coaching and direct team support across all 8 weeks
“This wasn’t just advice. Exandor worked with our teams every day to build a system we could run and sustain ourselves.”
– Finance Operations Head, Corporate Real Estate, Global FMCG Group
Results
Ops model adopted across 3 countries
Weekly reviews continued post-engagement
35% drop in vendor escalations
15% productivity uplift across 400 FTEs (~$500K benefit)
Strengthening On-Ground Operations in Automotive Plants
A European auto parts maker had five plants in India and support teams in Malaysia and the Philippines.
Despite systems and SOPs, production delays were common. To meet deadlines, leads skipped steps. Daily routines had faded. Rework and customer issues were climbing – even when reports looked okay.
Exandor spent 8 weeks helping reset how daily ops were run, bring SOPs back into use, and put control back in the hands of the floor teams.
What We Did
- Studied how actual workflows differed from documented SOPs
- Spotted skipped steps, reactive patches, and SOP gaps
- Rebuilt flows and matched SOPs to real conditions
- Helped leads use SOPs in live daily briefings
- Reinforced new habits with coaching and feedback cycles
“We thought we had the systems. But no one was actually following them. This brought structure back where we needed it most.”
– Director of Operations, India & Southeast Asia Region
Results
Revised SOPs adopted in 5 plants and 2 support centres
Audit readiness and escalation handling improved in 8 weeks
~ €400K annual savings from faster turnaround and fewer penalties
